Vizualiz\u00e1cia stavu \u00faloh umo\u017e\u0148uje t\u00edmu sa efekt\u00edvne samoorganizova\u0165 a z\u00e1rove\u0148 budova\u0165 d\u00f4veru v t\u00edme aj mimo neho.<\/p>\n<p>Ka\u017ed\u00fd st\u013apec tabule ozna\u010duje stav.\u00a0A pr\u00e1ve po\u010det st\u013apcov, teda stavov, je jednou z prv\u00fdch ot\u00e1zok scrum mastrov po\u010das pr\u00edpravy t\u00edmu.<\/p>\n<p>Odpove\u010f z\u00e1vis\u00ed od sp\u00f4sobu ak\u00fdm ste sa rozhodli zav\u00e1dza\u0165 Agile. Ste otvoren\u00ed v\u00e4\u010d\u0161\u00edm zmen\u00e1m? Alebo rad\u0161ej opatrne a postupne?<\/p>\n<p><span style=\"font-size: 1.5em;\">Ve\u013ek\u00e1 zmena \u2013 maximaliz\u00e1cia minima<\/span><\/p>\n<p>Pred nieko\u013ek\u00fdmi mesiacmi sme za\u010d\u00ednali transform\u00e1ciu v t\u00edme, ktor\u00fd vytv\u00e1ra komplexn\u00fd informa\u010dn\u00fd syst\u00e9m u\u017e nieko\u013eko rokov. V skuto\u010dnosti to boli \u0161tyri t\u00edmy so zlo\u017eitej\u0161\u00edm procesom v\u00fdvoja a teda aj s viacer\u00fdmi stavmi.<\/p>\n<p>E\u0161te pred za\u010dat\u00edm transform\u00e1cie sa v\u0161ak t\u00edm rozhodol maxim\u00e1lne zjednodu\u0161i\u0165 workflow tak, aby sa nemuseli v\u00fdvoj\u00e1ri zam\u00fd\u0161\u013ea\u0165 kedy da\u0165 kartu do ak\u00e9ho stavu. Pre svoju Kanban tabu\u013eu preto zaviedli iba tri stavy.<\/p>\n<p><img loading=\"lazy\" decoding=\"async\" alt=\"Kanban simple workflow proces\" src=\"http:\/\/scrum.sk\/wp-content\/uploads\/2013\/06\/SimpleWorkflow.png\" width=\"955\" height=\"48\" \/><\/p>\n<p>V\u00fdhody sa uk\u00e1zali okam\u017eite:<\/p>\n<ul>\n<li>Jednozna\u010dn\u00fd stav. \u00dalohu je nutn\u00e9 spravi\u0165, alebo sa na nej pracuje, alebo je hotov\u00e1.<\/li>\n<li>Ve\u013ea kariet.\u00a0Aj ke\u010f to znelo ako zv\u00fd\u0161enie byrokracie, v skuto\u010dnosti sa uk\u00e1zalo, \u017ee toto rozhodnutie viedlo t\u00edm k lep\u0161ej pr\u00edprave po\u010das pl\u00e1novania. Po\u017eiadavky s\u00fa rozdelen\u00e9 na viacer\u00e9 \u00falohy, ktor\u00e9 jasnej\u0161ie popisuj\u00fa pr\u00edstup k rie\u0161eniu po\u017eiadavky.<\/li>\n<li>Lep\u0161ie odhady\u00a0\u2013 ka\u017ed\u00e1 karta m\u00e1 svoj jednozna\u010dn\u00fd odhad. Je jasn\u00e9, ko\u013eko sa na kartu pl\u00e1nuje a ko\u013eko \u010dasu e\u0161te zost\u00e1va. V predch\u00e1dzaj\u00facom workflow mal t\u00edm \u0161peci\u00e1lny stav ozna\u010duj\u00faci \u010dakanie. A pr\u00e1ve v takomto stave karty \u2018viseli\u2019 , no t\u00edm nesledoval ich trvanie.<\/li>\n<li>Organiz\u00e1cia t\u00edmu\u00a0&#8211; ka\u017ed\u00e1\u00a0\u00a0karta m\u00e1 svojho rie\u0161ite\u013ea. Tak je mo\u017en\u00e9 lep\u0161ie rozdeli\u0165 \u00falohy medzi \u010dlenov t\u00edmu.<\/li>\n<li>Adresnos\u0165 probl\u00e9mu\u00a0\u2013 v pr\u00edpade probl\u00e9mu pri rie\u0161en\u00ed \u00falohy je mo\u017en\u00e9 \u013eahko identifikova\u0165, ktor\u00e9 \u00falohy maj\u00fa probl\u00e9m a zvidite\u013eni\u0165 ich.<\/li>\n<\/ul>\n<h2>Pomal\u00e1 zmena<\/h2>\n<p>In\u00fd t\u00edm sa rozhodol, \u017ee zavedenie troch stavov nie je mo\u017en\u00e9 vzh\u013eadom\u00a0k \u010fal\u0161\u00edm firemn\u00fdm procesom, no identifikovali, \u017ee zjednodu\u0161enie je nutn\u00e9. Ot\u00e1zne bolo ako zmeni\u0165 proces \u010do najmenej a z\u00e1rove\u0148 najefekt\u00edvnej\u0161ie.<\/p>\n<p>Jedn\u00fdm z agiln\u00fdch princ\u00edpov je\u00a0<em>pozorovanie a adapt\u00e1cia<\/em>. Preto sme v t\u00edme za\u010dali s vizualiz\u00e1ciou aktu\u00e1lneho workflow. Od momentu vzniku po\u017eiadavky a\u017e po dodanie v\u00fdsledku pou\u017e\u00edvate\u013eom. T\u00e1to technika sa vol\u00e1\u00a0Value Stream Mapping. Ke\u010f\u017ee hlavn\u00fdm cie\u013eom transform\u00e1cie bolo skr\u00e1ti\u0165 \u010das dod\u00e1vky pou\u017e\u00edvate\u013eom, zamerali sme na najdlh\u0161ie \u010dasti, ktor\u00e9 st\u00e1lo zato optimalizova\u0165. Optimaliz\u00e1cia v\u0161ak neznamenala, \u017ee sa meranie skon\u010dilo. Ka\u017ed\u00e1 lok\u00e1lna optimaliz\u00e1cia m\u00e1 dopady na celkov\u00fd proces, a preto je nutn\u00e9 pokra\u010dova\u0165 v meran\u00ed a \u010fal\u0161ej optimaliz\u00e1cii. Je to v podstate neust\u00e1ly proces.<\/p>\n<p>Vizualiz\u00e1cia a meranie z\u00e1rove\u0148 pomohli identifkova\u0165 stavy, v ktor\u00fdch sa \u00falohy dlho \u2018neohriali\u2019. \u00dalohy boli cez nich iba pres\u00favan\u00e9. Tieto stavy boli z workflow odstr\u00e1nen\u00e9 \u010do zjednodu\u0161ilo aj samotn\u00fd proces.<\/p>\n<h2>\u010co sa p\u00fdta\u0165 pri vytv\u00e1ran\u00ed Kanban tabule?<\/h2>\n<ul>\n<li>Pre\u010do potrebujeme dan\u00fd stav?<\/li>\n<li>Kto potrebuje dan\u00fd stav?<\/li>\n<li>Ako dlho zost\u00e1va \u00faloha v danom stave?<\/li>\n<li>M\u00e1 stav zmysel aj v pr\u00edpade, \u017ee \u00faloha nie je v\u00fdvojov\u00e1, ale napr. \u00a0nap\u00edsanie dokumentu?<\/li>\n<li>Potrebujete stav mera\u0165 a vykazova\u0165?
